2025 Year In Review: Building the Foundations through Go-to-Market and DAO Experiments

Tech-powered Elderly Care DAO (TECD - Model DAO) - Go-to-market

As you may already know, the Tech-powered Elderly Care DAO is our Model DAO to showcase Kambria's efforts in building infrastructure for Kambria DAOs. Besides, in this Model DAO, Kambria also plays the role of Dev Partner as a demonstration, and leads the commercialization of Vietnam DAO Hub.

In 2025, we initiated several approaches for TECD’s go-to-market:

Community Days “Connecting Generations”

Each DAO celebrates its own Community Day, serving as a cornerstone of Kambria’s go-to-market, branding, and growth strategies - transforming awareness into engagement and participation. These events are realized through collaboration between the DAO, universities, partners, and sponsors, fostering shared ownership, visibility, and community-driven growth.

Connect DAO in the DAO Experimentation Program

Within the DAO Experimentation Program, we dedicated one of the four DAOs to the goal of facilitating 300 meaningful TECD sessions between young people and seniors.

After experimenting with several go-to-market approaches for TECD, we observed strong signals from this community-based model. Members of Connect DAO actively explored the TECD platform, invited groups of young people and seniors to participate, and extended activities across regions.

Kambria DAOs Framework 1.0

A user-friendly interface for Kambria DAOs has been implemented on the Kambria platform to improve accessibility for DAO members and partners. The community can now visualize how Kambria DAOs work.

To bring this framework to life, we initially adopted a top-down approach where each DAO represented a community co-owning a technology solution. However, this approach revealed challenges, as the technology solution needed to be at the prototype stage before community participation could begin.

Therefore, we shifted to a bottom-up approach through the DAO Experimentation Program (DEP).

DAO Experimentation Program (DEP) - Cohort 1

The program targets people new to Web3, inviting them to explore decentralization through a simplified DAO framework in the 1st cohort, followed by the full Kambria DAOs framework in later ones.

Cohort 1 includes 4 mini-projects with simple but impactful goals:

  • Plant 1,000 trees
  • Cook 1,000 meals for people in need
  • Host 300 TECD connection sessions
  • Collect 50 stories from program participants

Each project receives a $3,000 fund. Participants propose, vote, and decide together how to use the fund to achieve their shared goal.

At this time, Cohort 1 has completed the Execution phase and is in the Summary phase, let’s take a look at the DAOs’ works here.

2026 Roadmap: From Experiments to Scalable DAOs

Our 2026 roadmap focuses on moving from experimentation to execution, while maintaining the learning-driven approach that has shaped Kambria’s progress so far. Key priorities include go-to-market execution, scaling DAO experiments, extending the Kambria DAOs framework, and strengthening the KAT tokenomics foundation.

Capacity Exchange DAO (CED - Model DAO) - Go-to-market

The Capacity Exchange DAO builds on the proven connection model of the Tech-powered Elderly Care DAO to create a global platform where people exchange skills, knowledge, and experiences through real-time online sessions.

Supporting diverse subjects and domains, this platform enables participants to seamlessly switch roles between Service Provider and Service User, fostering a dynamic environment of mutual learning and collaboration.

CED is ready to go to market in 2026. We will dedicate one of the four DAOs in DEP Cohort 2 to facilitate 500 CED sessions.

DAO Experimentation Program (DEP) - Cohort 2 & 3

DEP Cohort 2 continues to prioritize social impact while intentionally designing DAO projects that can self-regenerate funding, through revenue models or sponsorship-based support.

DEP Cohort 3 shifts focus toward automation and scalability, particularly:

  • Automating revenue flows
  • Applying standardized smart contract workflows
  • Translating DAO experiments into repeatable DAO operations based on the Kambria DAOs framework

Together, these cohorts bridge early experimentation and long-term DAO sustainability.

Extending Kambria DAOs Model to Co-owning Social Impact Innovations

Kambria DAOs were initially developed to co-own technology solutions. Through the intersection with DEP, we now see a clear opportunity to extend the framework to support broader forms of innovation - not only in technology but also in other domains such as social, economic, and educational, among others.

This extension allows Kambria DAOs to function as a flexible and accountable structure for co-owning innovations that may not fit traditional technology or venture models, while still maintaining clear governance, transparent coordination, and long-term value alignment among stakeholders.

Kambria Token: Exchange Transition, KAT Tokenomics DAO and Knowledge Base

Exchange Transition

Due to KAT’s current token stage, trading activity on ProBit did not meet the exchange’s liquidity and spread requirements, leading to their delisting decision. While this is an external exchange decision, Kambria fully respects ProBit’s policy.

Our priority during this transition is to ensure clarity and continuity for all KAT holders.

Our Direction Going Forward

Over the next 2 - 3 years, Kambria’s priority is to strengthen real KAT utility within the Kambria DAOs ecosystem. Instead of relying on artificial trading volume or market-making campaigns, we are shifting toward an ecosystem-driven and decentralized approach.

Short-term

We are focusing on DEX accessibility and community-based liquidity pools, offering:

  • Organic, decentralized access
  • Transparent liquidity
  • A healthier trading environment without artificial metrics

Mid-term (1-2 years)

As Kambria DAOs mature and KAT becomes increasingly used for verified earning, privileges, contribution tracking, and governance, organic trading activity is expected to stabilize naturally

This ecosystem-driven liquidity will form the foundation for future exchange integrations that align with integrity, utility, and long-term value.

A new exchange listing will be announced once it fully aligns with these principles and supports sustainable growth for KAT holders and the broader Kambria ecosystem.

KAT Tokenomics DAO

With the idea to invite Kambria community to participate not only in Kambria DAOs ecosystem but also in KAT Tokenomics design and implementation, we introduced the KAT Tokenomics DAO in DEP Cohort 2, with the goals and approach as below:

Goals

  • Design a KAT Reward & Privilege Framework linking DAO members, partners, ambassadors, volunteers, customers, and KAT holders
  • Pilot the framework in three Cohort 2 DAOs
  • Enable verified KAT earning and usage
  • Deliver an MVP dashboard visualizing KAT flows
  • Explore a circular KAT model that generates regenerative value

KAT Knowledge Base and Community Learning Series

We are publishing comprehensive documentation here https://kambria.io/docs/kat/ to:

  • Introduce the overall tokenomics design

  • Introduce the KAT Tokenomics DAO
  • Clarify how KAT operates within the broader Kambria DAOs framework

We will publish a series of social media content pieces that help members explore KAT tokenomics step by step, grounded in real DAO experiments rather than abstract theory.

Kambria’s Next Chapter: From Organizer to Self-Organized Network

Kambria is completing its first cycle of building DAO frameworks and now evolves toward a sustainable, regenerative ecosystem.

Three Phases

Phase 1 (2025 - 2026)

Kambria acts as Organizer Partner to stabilize DAO operations.

Revenue model: fixed monthly organizer-support fee.

Phase 2 (2026 - 2027)

Kambria shifts toward advising and mentorship.

Revenue model: shared revenue (5 - 10%) or framework licensing.

Phase 3 (2028 onward)

Kambria evolves into a Meta-DAO - a decentralized network of DAOs linked by shared ethics and token economy.

Revenue model: DAOs operate independently; Kambria is sustained by token flows, shared treasury rules, and reputation value.

As Kambria becomes a self-organized network of DAOs, KAT serves as the connective layer linking contributors, projects, and communities.
